Then a client asks for a penetration test. And the shop, which has never staffed for offensive work, has three choices: turn it away, refer it to whoever answered the email that week, or run a vulnerability scan, wrap it in a report template, and ship it as a pentest.

The client often cannot tell the difference. The auditor eventually will.

Scan, pentest, red team: three different products

Before going further, three terms worth separating. A vulnerability scan is automated: a tool like Nessus or Qualys matches known CVEs against software versions, produces a list, and stops. No exploitation. No business context. A penetration test is human-driven: a practitioner tries to break in, chains low-severity findings into real access, proves impact, and tells you what an attacker would actually do with the thing the scanner flagged and you deprioritized. A red team engagement is objective-based adversary emulation: can someone reach your crown-jewel data without tripping your detections? It tests your people and your response, not just your patch posture. A scan is a smoke detector inventory. A pentest is someone checking whether the doors actually lock. A red team is someone trying to rob the house while you watch the cameras.

These are not interchangeable. Submitting a scan summary as pentest evidence to a cyber-insurance underwriter used to work. It works less often now. Underwriters and auditors have gotten better at reading methodology sections, and a two-page list of CVSS scores with no exploitation evidence is not hard to spot.

What real red teaming actually looks like

The word “pentest” gets stretched to cover a scan, and “red team” gets stretched to cover a pentest. A real red team engagement is scoped around an objective, reach the crown-jewel data or prove a specific business impact, and it takes whatever path an actual adversary would. That includes the paths a scanner was never built to see.

Physical is one of those paths. In one engagement our operators spent a week living inside a Fortune-rated enterprise’s network, going from a sedan in the parking lot to domain admin in about three hours off a single Responder run, then spending the rest of the timebox proving the finding that actually mattered was cultural: the propped cafeteria door, the badge-printer room left unlocked, the janitor who stepped around a floor covered in lock picks and left. Social engineering is another. A separate assessment hinged on three near-captures that nobody escalated, and ended in biometric datacenter access assembled from a cracked NTLM relay and an unattended fingerprint reader. The surface keeps widening, too. Agentic AI is in scope now, where we break LLM agents with real tool access under sustained automated pressure and map the results to the OWASP LLM Top 10.

None of those findings come off a scanner. The differentiator is judgment: knowing which door to try, which story to tell, and which of the fifty things you found is the one that moves the client’s program. That judgment is what the report is really selling, and most of the channel does not have it on staff.

The math on a full-time hire

The economics of staffing this in-house are real. A senior pentester costs what a senior pentester costs. Keeping one utilized on an MSP’s deal flow is hard; the work is lumpy. Keeping one sharp is a separate cost: tooling, lab time, conference access, the constant tradecraft refresh that separates someone who can run a real engagement from someone who can run a scanner with a nicer interface. And then they take PTO the week a client needs a report for a board meeting.

Consider a hypothetical that plays out often enough to be a pattern: an MSP wins a deal partly on “annual pentest included,” prices it in at a margin that made sense at the time, then scrambles every renewal because they never actually staffed for it. Year one they find someone. Year two it is a different someone. Year three the client gets a scan in a report template and starts asking questions.

How the white-label model works

A credible technical sub is variable cost. No bench. No ramp. No single point of failure. The MSSP owns the client relationship, the scope conversation, the invoice, and the account. The sub delivers the technical work under NDA, reports under the MSSP’s brand and template, and stays invisible to the end client. No poaching. No logo on the report. No “this was actually delivered by” footnote anywhere a client might find it.

In practice, this looks like: the MSSP’s account manager runs the scoping call, the sub does the work, the MSSP’s engineer walks the client through findings in the readout. The client sees their trusted provider delivering a serious engagement. The MSSP’s brand gets the credit. The report survives an auditor reading it closely because it was written by someone who actually ran the test.

Why the demand is here now

The demand is not theoretical. Compliance frameworks and cyber-insurance applications increasingly ask for evidence of penetration testing, and a lot of buyers do not know what that evidence should contain. That gap is closing. The shops that can produce a real report, with methodology, proof-of-exploitation screenshots, chained findings, and a retest, keep the client and the renewal. The shops that cannot lose both to whoever can.

The channel has a staffing gap, plainly. It sells adversarial testing without employing anyone who can deliver it, and buyers tend to find out only when an auditor pushes on the report. Shops that partner for the capability will out-deliver the ones that fake it, and the faking gets harder to sustain every renewal cycle.

If your shop needs a technical partner for adversarial testing work, the kind that survives an auditor reading it, we are worth a conversation.

Nomad Security

Scan, pentest, red team: three different things.
